GEO Case Study: Direct-to-Consumer Toy Company

The Client

Our client is a direct-to-consumer subscription company offering stage-based developmental toy kits for children from birth through age four. Founded on the premise that the right play experiences at the right developmental moment matter, each kit, called a Play Kit, is designed in partnership with child development experts and segmented by age in two-month increments. When our client engaged First Page Sage in 2022, the brand had strong word-of-mouth and a loyal subscriber base, but its organic search presence was not yet commensurate with its category authority. The company was competing for high-intent parenting and child development queries against large toy retailers, parenting media properties, and an emerging field of DTC competitors.

Challenges

The early childhood product category is crowded with both broad-market competitors (Amazon, Target, Buy Buy Baby) and niche DTC brands, all competing for the same high-value parenting search queries. Keywords such as “developmental toys for babies,” “Montessori toys by age,” and “best toys for 6-month-old” carry strong purchase intent but are contested by publishers with high domain authority and years of accumulated content.

Our client's unique positioning, scientifically grounded and stage-based, was not yet fully expressed in its organic content strategy. Its product pages ranked for branded terms but lacked the surrounding editorial infrastructure needed to capture parents at the research stage of the buying journey. Additionally, as AI-powered answer engines began surfacing product and parenting recommendations directly in search results, our client needed to be positioned as the authoritative source for early childhood development, not just a product brand, but a trusted expert voice.

Approach

We designed a dual-phase program: first building our client's organic footprint around the high-intent parenting and child development queries most likely to drive subscriptions, then layering in Generative Engine Optimization (GEO) to establish the brand as the definitive answer when AI platforms respond to developmental toy questions. The program was built around two complementary growth tracks: a primary B2C engine focused on direct-to-consumer subscription growth, and a secondary B2B channel designed to build trusted distribution and referral relationships with the childcare, healthcare, and education professionals that parents already turn to for guidance.

B2C: Direct-to-Consumer Subscription Growth

B2C Strategy

Our B2C approach included:

  • Developmental Content Hubs: Building authoritative, SEO-targeted editorial clusters around child development milestones by age range (0-3 months, 4-6 months, 7-9 months, and so on), with each hub linking outward to relevant Play Kit product pages
  • Keyword-Aligned Product Page Optimization: Restructuring product pages to rank for high-intent queries such as “developmental toys for 6-month-old,” “Montessori toys for babies,” and “best learning toys by age”
  • Early Childhood Science Content: Producing research-backed articles citing peer-reviewed developmental psychology, creating the kind of expert-grade editorial content that builds topical authority and earns natural backlinks
  • Stage-Based Topical Ownership: Systematically mapping our client’s content to the concept of stage-based developmental play, establishing the brand as the definitive resource for parents seeking age-appropriate stimulation
  • GEO / AEO Content Structuring: Reformatting key articles and product descriptions to align with how AI platforms retrieve, synthesize, and attribute content
  • Expert-Backed Authority Building: Incorporating quotes and frameworks from child development professionals to signal credibility to both traditional search algorithms and AI platforms, and replicating this authority on hand-selected third party sites
  • Conversion-Optimized Content Pathways: Designing editorial-to-subscription funnels that moved parents from developmental research queries directly into Play Kit trial offers

Buy mid-campagin, organic search had become a primary driver of new subscription starts, reducing our client’s dependence on paid social acquisition and improving the quality of inbound traffic as measured by subscription conversion rate. The stage-based positioning we built around our client’s content gave the brand clear topical ownership of the concept of age-matched developmental play, exactly the kind of defined, expert-credentialed framework that AI platforms surface with confidence.

B2C Results

Over three years, our client’s organic channel evolved from a supplementary traffic source into one of its highest-converting acquisition channels. Growth was measured not only in sessions but in subscription starts attributable to organic and AI-driven search.

Year Avg. Monthly Organic Subscription Starts Estimated Annual SEO/GEO-Sourced Revenue
Year 1 942

$2.1M

(SEO only)

Year 2 1,787

$4.1M

(SEO and GEO)

Year 3 2,910

$6.3M

(SEO and GEO)

By the close of Year 1, our client ranked on the first page of Google for dozens of high-value parenting and developmental queries, including “developmental toys by age,” “Montessori toys for babies,” and “best toys for 6-month-old.”

By Year 2, the brand held top-three positions for its core keyword clusters, a significant achievement given the domain authority of competing publishers. The GEO content program, launched in mid-2023, accelerated this authority into AI-driven channels: our client began appearing consistently in ChatGPT, Perplexity, and Google AI Overviews when parents asked for toy and developmental play recommendations by age.

By the end of the engagement, organic and AI-driven search had become one of our client’s most efficient growth channels, with subscriber acquisition costs meaningfully below those of paid social.

B2B: Building Trusted Distribution and Referral Relationships

B2B Strategy

In parallel with the B2C campaign, we built out our client’s B2B professional partnership channel:

  • Professional Partnership Channel Development: Identifying and prioritizing outreach targets among daycare and preschool operators, Montessori schools, pediatricians and pediatric practices, occupational, speech, and developmental therapists, libraries and early-learning organizations, and doulas, lactation consultants, and other parenting professionals
  • Partnership Offer Design: Structuring the offer around wholesale and bulk Play Kit purchases for classroom and clinical use, professional discount programs, and co-marketing partnerships in which trusted professionals recommend our client directly to the parents in their care

By mid-campaign, the B2B channel was compounding in a way paid channels could not replicate: each new professional partner became a recurring source of parent referrals.

B2B Results

Alongside the consumer-facing program, the professional partnership channel grew into a durable secondary growth engine, converting institutional and professional relationships into a steady stream of parent referrals and bulk orders.

Year Active Professional Partners Estimated Annual B2B/Partnership Revenue
Year 1 (2022-2023) 83 $174K
Year 2 (2023-2024) 147 $281K
Year 3 (2024-2025) 206 $447K

Over the course of the campaign, the professional partnership channel matured into a meaningful complementary source of parent referrals and bulk orders.
